If those controls are weak, a technically impressive retrieval system can become an efficient way to expose stale or unauthorized information.<\/p>\n<p>Microsoft\u2019s current agent stack can connect to enterprise knowledge through Azure AI Search, Foundry knowledge capabilities, SharePoint, Fabric, blob storage, web sources, and other tools. The architecture therefore has to answer a basic question for each source: what is the agent allowed to retrieve, under whose identity, with what evidence, and what happens when the source is unavailable or ambiguous?<\/p>\n<h2>Start with an enterprise knowledge inventory<\/h2>\n<p>Before indexing anything, identify the systems that contain knowledge relevant to the agent\u2019s job. A support agent might need product documentation, case history, entitlement data, and approved troubleshooting procedures. A finance agent may need policy documents, governed tables, and current reporting definitions. Treating every document repository as one undifferentiated corpus creates relevance and governance problems at the same time.<\/p>\n<p>For each source, record owner, classification, update frequency, access model, authoritative status, and acceptable use. An internal wiki may be useful background but not authoritative for policy decisions. A data warehouse may be authoritative for revenue but inappropriate for direct user-level access. This inventory becomes the basis for retrieval design and for later incident response when an agent cites the wrong source.<\/p>\n<h2>Preserve source permissions through retrieval<\/h2>\n<p>Enterprise grounding should not flatten access control. If a user cannot read a SharePoint document or a governed dataset directly, an agent should not reveal it merely because the retrieval index can see it. Permission-aware retrieval and identity propagation are therefore core security requirements, not optional enhancements.<\/p>\n<p>Microsoft\u2019s current knowledge tooling increasingly supports permission-aware approaches, but architects still have to understand the identity chain. Which managed identity accesses the search service? Is retrieval evaluated using the user\u2019s permissions or a service identity? Does the index contain ACL metadata? A large shared index can reduce duplication and improve reuse, but it can also make access modeling and relevance tuning harder. Domain-specific indexes provide clearer ownership but may duplicate content and increase operational overhead.<\/p>\n<p>The right boundary usually follows governance and retrieval behavior. Content with different owners, access rules, update frequency, or ranking needs may deserve separate treatment. Retrieval quality is an application metric, not a search-engine benchmark in isolation.<\/p>\n<h2>Control web and external knowledge explicitly<\/h2>\n<p>Real-time web grounding can fill information gaps, but it changes the data-governance boundary. Current Microsoft guidance allows administrators to manage access to web knowledge and Bing-grounding capabilities because external retrieval may be incompatible with some privacy, compliance, or residency requirements.<\/p>\n<p>An enterprise agent should know whether external knowledge is allowed for a given task. A public market-research agent may benefit from web grounding; an internal HR policy assistant may need to remain restricted to approved internal sources. The correct default should be a governance decision rather than a developer convenience.<\/p>\n<h2>Private networking does not remove identity requirements<\/h2>\n<p>Private connectivity can keep traffic off public endpoints, but it does not replace authentication and authorization. When Azure AI Search is used through private networking, current Foundry guidance favors Microsoft Entra project managed identity rather than key-based authentication. This is a good example of security controls reinforcing one another: private network path plus scoped identity.<\/p>\n<p>The general lesson is to avoid using broad service keys simply because they are easy. The trace system should therefore follow the same privacy classification and RBAC thinking as the original source systems.<\/p>\n<h2>Evaluate retrieval and answer quality separately<\/h2>\n<p>A bad answer can originate from a bad model response even when retrieval was correct, or from bad retrieval even when the model faithfully used what it received. Evaluation should separate retrieval quality from answer groundedness and relevance. Test whether the correct source was retrieved, whether unauthorized sources were absent, whether citations support the answer, and whether the final response stays within evidence.<\/p>\n<p>The <a href=\"https:\/\/www.examsnap.com\/certification\/rag-and-grounding-pipelines-for-ai-103\/\">RAG and grounding pipeline<\/a> concepts provide a useful technical baseline. Production governance adds access-control tests, source-freshness tests, deletion handling, and evidence for audit.<\/p>\n<p>Knowledge-source onboarding should use a repeatable security review. The review should capture data classification, access model, residency, external sharing, retention, legal restrictions, and whether the content contains instructions that could manipulate an agent. Documents are not always passive facts; some can contain prompt-like text that changes model behavior. Retrieval pipelines should therefore treat untrusted or externally authored content as potentially hostile input.<\/p>\n<p>Indexing pipelines need deletion semantics as well as ingestion semantics. If a source document is deleted, access is revoked, or a user leaves the organization, the retrieval layer should stop returning that content within an understood time window. A system that can add knowledge but cannot reliably remove it creates a persistent governance gap. Test deletion and permission-change propagation just as deliberately as initial indexing.<\/p>\n<p>Freshness requirements should vary by source. Product documentation may tolerate an hourly or daily indexing cycle, while incident, pricing, inventory, or operational data may need near-real-time access through tools rather than static indexing. Architecture should choose between retrieval, live API calls, and structured tools based on freshness and transaction requirements instead of forcing every data source into vector search.<\/p>\n<p>Citations are useful but need validation. A response can cite a retrieved document and still misinterpret it, combine incompatible versions, or omit an important qualification. Evaluation should therefore test whether the cited passage actually supports the claim and whether the source is authoritative for the user\u2019s question. Citation presence is evidence of provenance, not proof of correctness.<\/p>\n<p>Human escalation should be designed for high-risk knowledge domains. If an agent is asked to interpret legal policy, security exceptions, regulated financial rules, or employee-specific HR information, the correct behavior may be to summarize approved material and direct the user to an accountable human owner. Governance should identify these boundaries before deployment so escalation is part of the product rather than an improvised response to a failure.<\/p>\n<p>Knowledge architecture also needs cost controls. Large indexes, frequent re-embedding, complex hybrid queries, and multiple grounding calls can materially affect cost and latency. Measure retrieval precision and user value before increasing index size or query complexity. Often the best optimization is not a faster vector database but a smaller, better-governed corpus with stronger metadata and fewer duplicates.<\/p>\n<p>Knowledge-source contracts should include service-level expectations. If an agent promises current inventory, a source refreshed once per day is not sufficient even if retrieval accuracy is excellent. Define freshness, availability, and deletion propagation targets for each source. These expectations help product owners decide whether a source belongs in an index, a live tool call, or a human handoff.<\/p>\n<p>Authorization should be tested adversarially. Create users with intentionally different permissions and ask equivalent questions that would retrieve overlapping content. Verify that the lower-privilege user never receives restricted passages, citations, titles, metadata, or inferred conclusions. Permission-aware retrieval should be a regression test, not a one-time architecture assumption.<\/p>\n<p>Prompt-injection defenses need to consider retrieved content. An attacker may place instructions inside a document, support ticket, wiki page, or web source with the hope that an agent will treat them as commands. System prompts, tool constraints, source trust classification, sanitization, and action confirmation can reduce this risk. The retrieval layer should distinguish evidence from instructions wherever possible.<\/p>\n<p>Source provenance should remain visible through downstream transformations. If an agent summarizes several documents into a working note and later retrieves that note, the original evidence chain can become obscure. High-assurance systems should preserve references to authoritative sources and avoid recursive knowledge generation where model-produced content quietly becomes \u201cground truth.\u201d<\/p>\n<p>Governance must include source retirement. When a policy repository is replaced or a business system is decommissioned, remove it from discovery, stop indexing it, delete derived copies according to retention rules, and verify that agents no longer cite it. A stale source that nobody remembers can be more dangerous than a missing source because its answers may look authoritative.<\/p>\n<p>Knowledge architecture should also define its freshness contract. Some sources change by the minute, while policies or reference manuals may change monthly. Indexing everything on one schedule either wastes resources or leaves critical sources stale. Record the expected freshness, ingestion mechanism, last successful sync, and failure state for each source. Agents should not silently answer from stale content when a source that should be current has stopped updating.<\/p>\n<p>Chunking and metadata are governance decisions as well as retrieval decisions. A chunk that drops document ownership, sensitivity, region, effective date, or business-unit metadata may be easier to retrieve but harder to filter correctly. Preserve the attributes required for authorization and answer quality. Where permission-aware retrieval is available, validate that the identity presented at query time is the identity you intend\u2014not a fixed service identity that unintentionally broadens access.<\/p>\n<p>External knowledge sources need a separate risk review. Web search, remote SaaS knowledge, MCP servers, and third-party connectors may have different data-processing terms, logging behavior, retention, and regional availability from first-party indexed content. The question is not only whether the agent can retrieve the information, but what query data leaves the tenant, what comes back, and whether the result can be trusted enough for the intended action.<\/p>\n<p>Knowledge failures should have explicit fallback behavior. If retrieval returns nothing, low-confidence content, a denied source, or contradictory documents, the agent can ask a clarifying question, state that it lacks evidence, escalate to a human, or use a narrower approved source. Fabricating an answer is not an acceptable fallback. Design the experience so that absence of evidence is visible.<\/p>\n<p>Finally, maintain a retrieval audit set. Include common questions, ambiguous questions, access-boundary tests, stale-content cases, and adversarial prompts. Measure whether the right source is retrieved, whether unauthorized content is excluded, whether citations point to the right passage, and whether the final answer is grounded. Governance becomes measurable when permission and retrieval behavior are tested together.<\/p>\n<p>Deletion and access revocation need measurable propagation targets. If a source document is removed or a user loses permission, the retrieval system should stop returning that material within a defined window. Test that behavior regularly. A system that indexes new knowledge quickly but retains revoked content indefinitely has a serious governance defect.<\/p>\n<p>Retrieval security should be tested with adversarial personas. Create users with deliberately different access and ask equivalent questions that could touch the same corpus. Verify that restricted titles, metadata, passages, citations, and inferred conclusions do not leak to the lower-privilege user. Permission-aware retrieval is strongest when it is a regression test rather than a design assumption.<\/p>\n<p>Grounded content itself can be hostile. Documents, tickets, and web pages may contain prompt-like instructions intended to manipulate the agent. Treat retrieved text as data, not authority over system behavior. Tool permissions, instruction hierarchy, source trust, confirmation for consequential actions, and evaluation against injection scenarios all belong in the grounding threat model.<\/p>\n<h2>Plan for failure and fallback<\/h2>\n<p>Knowledge systems fail. An index may lag behind a source, a permission check may time out, a shortcut may break, or an external service may be unavailable. The agent needs safe behavior for those conditions. It may state that current evidence is unavailable, fall back to a limited approved source, or hand off to a human. It should not silently answer from model memory as though the grounded source had succeeded.<\/p>\n<p>A mature operating loop inventories knowledge, preserves source permissions, indexes and ranks intentionally, monitors freshness, evaluates retrieval and groundedness, records provenance, and handles failure explicitly.
