BCS BAPv5: Business Analysis Practice from Strategy to Business Case

BAPv5 is the current BCS Practitioner Certificate in Business Analysis Practice examination based on the version 5.x syllabus, with version 5.2 remaining the latest published syllabus in 2026. The certificate is deliberately positioned before detailed requirements engineering and solution delivery. It tests whether a practitioner can understand a business situation in its strategic context, analyse stakeholders and the current state, define a target state, identify viable solution options and build the case for change.

The current examination is a 60-minute, closed-book digital assessment with 40 multiple-choice and multiple-response questions. The pass mark is 26 out of 40, or 65 percent. That format rewards candidates who can apply techniques to short scenarios rather than merely identify what a technique is called. The syllabus gives the greatest weight to strategic context and stakeholder analysis, while current-state analysis, target-state definition, solution definition and business-case development remain substantial parts of the assessment.

BAPv5 is about pre-project analysis rather than requirements detail

The central purpose of Business Analysis Practice is to help an organization decide what problem it is solving and whether change is justified before it commits to detailed design or delivery. That is different from requirements engineering, where the analyst elicits, models, validates and manages detailed requirements for a chosen direction.

This distinction matters because many weak change initiatives begin with a proposed solution and work backward. “We need a new CRM” is not yet a business problem. The analyst has to understand the objectives, performance gaps, stakeholders, causes, constraints and strategic environment before deciding whether a new system, process redesign, policy change, training intervention or combination of changes is appropriate.

The broader BCS certifications pathway reflects that progression. Business Analysis Practice is one of the practitioner-level building blocks that can contribute to the BCS International Diploma in Business Analysis, while the foundation qualification establishes a wider baseline of business-analysis knowledge.

Strategic context determines whether analysis is solving the right problem

The first syllabus area asks candidates to place business analysis inside organizational strategy. That includes understanding vision, mission, objectives, critical success factors, key performance indicators and the internal and external forces that shape change. Techniques such as SWOT analysis, PESTLE analysis and the resource audit are useful because they expose different kinds of evidence.

The important exam skill is choosing a technique for the question being asked. PESTLE is useful when the concern is the external environment: political, economic, sociological, technological, legal and environmental factors. A resource audit is more appropriate when the organization wants to understand its internal capabilities. SWOT can synthesize strengths, weaknesses, opportunities and threats, but it is less useful if candidates treat it as a substitute for deeper evidence collection.

Strategic analysis should lead to measurable direction. If an organization says it wants to “improve customer service,” the analyst should look for targets that make the objective testable: response time, retention, complaint rates, conversion, first-contact resolution or another relevant measure. A change option can then be assessed against the business result rather than against enthusiasm for the proposed solution.

Stakeholder analysis is more than listing people on a register

Stakeholders have different interests, levels of influence, attitudes and perspectives. BAPv5 expects practitioners to identify those differences and design an engagement approach accordingly. The stakeholder wheel helps identify categories that may otherwise be overlooked, while power-interest analysis can guide the level of engagement. The exam also expects candidates to work with conflicting perspectives. CATWOE is especially useful because it forces the analyst to examine customers, actors, transformation, worldview, owners and environmental constraints. Two stakeholders can observe the same process and disagree because they value different outcomes or define the problem differently. That disagreement is evidence to analyse, not noise to eliminate.

Practical stakeholder management therefore requires more than communication planning. The analyst needs to understand who can block or enable change, whose knowledge is needed to define the current state, who experiences the impact and whose acceptance is necessary for benefits to be realised.

Current-state analysis should reveal causes, not just describe symptoms

Once the context and stakeholder landscape are understood, the analyst investigates how the organization currently works. Research techniques may include interviews, workshops, observation, document analysis, questionnaires and sampling. The right choice depends on the type of evidence needed and the people involved.

A current-state model should make important structures visible. Business activity models, process models, rich pictures, value-chain views and other representations can expose handoffs, duplication, controls, delays and missing ownership. The point is not to produce diagrams for their own sake. A model is useful when it helps stakeholders test whether the analyst’s understanding is complete and when it supports decisions about where change is needed.

Root causes also matter. If customers complain about long resolution times, buying a new system may not help if the real causes are unclear escalation rules, duplicate approvals or missing skills. The analyst should separate symptoms from causes and test assumptions with evidence. That is why root cause analysis is a natural companion to current-state work.

The target state describes capability, not a prematurely selected product

A target state should explain what the organization needs to be able to do after change. It can include improved processes, information, roles, technology support, measures and controls. The analyst should avoid defining the target as a specific vendor product unless the strategic decision has already legitimately been made.

Gap analysis compares the current and target states to identify the changes required. The gap may be technological, but it may also concern people, process, organization, information or facilities. A complete gap analysis prevents a familiar failure mode in which a system is implemented while the operating model around it remains unchanged.

Performance measures should carry through into the target state. If the strategic objective is faster service, the target should specify the expected performance improvement and how it will be measured. That creates a traceable chain from strategy to change and ultimately to benefits realisation.

Solution definition requires options, constraints and a reasoned recommendation

After the gap is understood, the analyst identifies potential solutions. “Do nothing” should often remain an explicit baseline because it provides the comparison against which investment can be judged. Other options may combine process change, organization design, outsourcing, technology, policy and training in different ways. The analysis should consider feasibility and impact rather than selecting the most sophisticated option. A solution may be technically possible but unaffordable, operationally disruptive or inconsistent with strategy. Constraints may include regulation, contractual commitments, skills, architecture, time, supplier capability and change capacity.

Exam scenarios often test whether the candidate can distinguish an option from a requirement. An option is one possible route to the target state. Requirements become more detailed once a direction is selected. Keeping those levels separate helps the analyst avoid turning an early preference into an unchallenged assumption.

The business case connects evidence to an investment decision

The final major area is business-case development. BAPv5 expects candidates to understand how the case brings together the current state, options, costs, benefits, impacts, risks and recommendation. A good case makes the decision transparent: what is being proposed, why it is preferable to the alternatives, what it will cost, what value it should create and what could prevent success.

Costs and benefits may be tangible or intangible. Some can be measured directly in money; others concern customer satisfaction, employee experience, regulatory confidence or strategic flexibility. The analyst should not ignore intangible value, but should avoid pretending that uncertain benefits are more precise than the evidence allows.

Financial appraisal techniques such as payback, discounted cash flow and net present value help compare options over time. Risk analysis adds probability, impact, countermeasures and ownership. Together, those techniques turn the business case into a decision instrument rather than a promotional document.

BAPv5 links naturally to the wider BCS business-analysis pathway

Candidates who are new to the discipline may first encounter many of these concepts through the BCS Foundation Certificate in Business Analysis, which covers the role of business analysis, investigation, stakeholders, business cases and requirements at a broader level. BAPv5 goes further by expecting practitioners to apply techniques in the strategic and pre-project stages of change.

The qualification also sits inside the path toward the BCS International Diploma in Business Analysis. That context is useful because it explains why Business Analysis Practice does not attempt to cover the entire profession in one exam. It develops a specific capability: analysing the business situation and defining a defensible direction for change.

For day-to-day work, those skills also connect to practical business analysis tools. The exam is easier when candidates understand not only the names of techniques but the type of uncertainty each technique reduces.

How to prepare for the 40-question practitioner exam

Start with the six syllabus areas and learn the purpose, inputs and outputs of the techniques under each one. Then practice identifying which technique fits a scenario. A question may present a problem involving external regulation, conflicting stakeholder views, unclear causes, target-state gaps or financial appraisal. The fastest route to the answer is often to classify the problem before evaluating the options.

Because the exam includes multiple-response questions, careful reading matters. Do not assume every item has one correct option. Look for wording that defines the task: analyse the external environment, identify stakeholder perspectives, model the current state, define the target state, compare options or justify investment.

Finally, keep the sequence of analysis in mind. Strategy gives direction. Stakeholders provide perspectives and influence. Current-state analysis explains what is happening now. Target-state analysis defines the desired capability. Solution analysis identifies viable routes. The business case justifies the selected direction. When that sequence is clear, BAPv5 becomes a coherent practice model rather than a list of unrelated techniques.
